Fix and Flip Budgeting: How to Estimate Rehab Costs Like a Pro

Why Accurate Rehab Estimates Make or Break Deals

The difference between a profitable flip and a financial disaster almost always comes down to one thing: how accurately you estimated repairs. Underestimate by $15K on a $30K rehab and your 20% ROI becomes a 5% ROI — or worse, a loss.

This guide gives you the frameworks, per-unit costs, and systems to estimate rehab costs with confidence.

The Three Tiers of Renovation

Tier 1: Light Cosmetic ($10-15/sqft)

Scope: paint, carpet/flooring, fixtures, light landscaping, cleaning

  • Interior paint: $1.50-3.00/sqft (labor + materials)
  • Carpet: $3-6/sqft installed
  • LVP flooring: $4-7/sqft installed
  • Light fixtures: $50-200 each
  • Hardware (knobs, handles): $3-8 each
  • Cleaning/dumpster: $500-1,500
  • Landscaping: $500-2,000

Example: 1,200 sqft home × $12/sqft = $14,400

Tier 2: Medium Rehab ($20-30/sqft)

Scope: everything in Tier 1, plus kitchen refresh, bathroom updates, some mechanical work

  • Kitchen cabinets (reface or replace): $3,000-8,000
  • Countertops (granite/quartz): $2,000-5,000
  • Kitchen appliances (package): $1,500-3,500
  • Bathroom vanity + toilet: $500-1,500 per bathroom
  • Tile work: $8-15/sqft installed
  • Electrical panel upgrade: $1,500-3,000
  • Minor plumbing: $1,000-3,000
  • HVAC service/repair: $500-2,000
  • Water heater: $800-1,500

Example: 1,200 sqft home × $25/sqft = $30,000

Tier 3: Full Gut Renovation ($40-60/sqft)

Scope: everything down to studs — new mechanical, structural, finishes

  • Demo to studs: $3,000-8,000
  • New HVAC system: $5,000-12,000
  • Full electrical rewire: $8,000-15,000
  • Full plumbing: $5,000-12,000
  • New roof: $5,000-12,000
  • Foundation repair: $3,000-15,000
  • New drywall: $3-5/sqft
  • Full kitchen: $10,000-25,000
  • Full bathroom(s): $5,000-12,000 each
  • Windows: $300-700 each installed

Example: 1,200 sqft home × $50/sqft = $60,000

The Walkthrough Checklist

Never estimate from photos alone. Walk every property and check:

Exterior

  • Roof (shingles, flashing, gutters) — age and condition
  • Siding (vinyl, brick, stucco) — damage or deterioration
  • Foundation — cracks, settling, water intrusion
  • Windows — single vs. double pane, operational, seals intact
  • Grading and drainage — water flowing toward or away from house
  • Driveway and walkways — cracks, heaving

Interior

  • Walls and ceilings — water stains, cracks, drywall condition
  • Flooring — type, condition, level
  • Kitchen — cabinets, counters, appliances, layout
  • Bathrooms — fixtures, tile, plumbing condition
  • Doors — interior and exterior, hardware
  • Closets and storage

Mechanical Systems

  • Electrical panel — brand, amperage, age (Federal Pacific and Zinsco panels = immediate replacement)
  • Plumbing — pipe material (galvanized = replacement needed), water pressure, drainage
  • HVAC — age, condition, type (central air vs. window units)
  • Water heater — age, capacity, type (tank vs. tankless)

Red Flags (Budget Busters)

  • Mold (especially in basement or attic) — $3,000-15,000 remediation
  • Asbestos — $5,000-20,000 abatement
  • Termite damage — $2,000-10,000
  • Foundation issues — $5,000-30,000
  • Roof structural damage — $10,000-25,000
  • Lead paint (pre-1978 homes) — $5,000-15,000 if disturbed during renovation

Always Add Contingency

No matter how thorough your walkthrough, surprises happen. Always add:

  • 10% contingency for Tier 1 (cosmetic — fewer unknowns)
  • 15% contingency for Tier 2 (medium — some hidden issues likely)
  • 20% contingency for Tier 3 (full gut — guaranteed surprises behind walls)

A $30,000 medium rehab with 15% contingency = $34,500 working budget.

Getting Contractor Bids

For deals you're serious about:

  1. Get 3 bids from licensed contractors
  2. Provide a detailed scope of work (don't just say "fix the kitchen")
  3. Get bids broken down by trade (plumbing, electrical, carpentry, etc.)
  4. Ask about timeline and payment terms
  5. Verify contractor is licensed, insured, and has references
  6. Never pay more than 30% upfront

The Bottom Line

Rehab estimation is a skill that improves with every property you walk. Start with the per-sqft framework ($10-15 cosmetic, $20-30 medium, $40-60 gut). Walk every property with the checklist. Always add contingency. Get multiple contractor bids on serious deals. The investors who make consistent profit are the ones who never underestimate their repairs.
